She Came to Me in Tears…
One day, an employee came to see me visibly upset and in tears asking repeatedly, “Just tell me how to fix it.” At first, I didn’t understand what she meant, but as I questioned her she explained that no matter how hard she tried she couldn’t please her supervisor. She wanted to know how to “fix” herself to gain her supervisor’s approval.
Day in and day out she lived with this feeling of inadequacy and was upset to the point of despair. She sensed a tension in her relationship with her boss that was so heavy a crane couldn’t remove it! And, no matter how hard she tried she couldn’t figure out how to improve their relationship.
As a result, her performance suffered as she spun her wheels trying to make her boss happy. Quite simply, she didn’t know how she fit into the department or what her boss expected of her in her job! She was a self-motivated employee who wanted to succeed, but didn’t have the “roadmap” to get her where she wanted to go.
Her job description was a tool that I used to effectively resolve her performance issues (and frustration at work!). Initially, I used it to ensure she was meeting all of the job’s requirements. Once we established that fact, I facilitated a discussion between her and her boss to resolve any miscommunication or interpersonal issues that existed between the two of them.
About a month later, she stopped by my office with an update and a “thank you” because of the improved relationship with her boss. Because we had identified both the objective (job description and performance standards) and the subjective (employee relations) issues involved, she now had the “roadmap” she needed to succeed.
There was also the time one of our “superstars” in the Sales and Marketing department marched into her boss’ office and unexpectedly resigned.
She had accepted a job offer that was 20% higher than her current pay from another company. Naturally, her boss was in my office soon thereafter, upset with the news and wanting to match the other company’s salary offer so she’d stay with our company.
The marketing manager closed the door to my office, then in a very agitated fashion (and unprofessional, I might add…) promptly blamed me for this employee’s impending departure. I sat there and took it for a couple of minutes, letting her vent to get it off of her chest, as my stomach began to churn in response. She was furious and blamed me (HR) for not paying this employee enough to retain her.
You know how it feels. HR is the brunt of whatever goes wrong in managing employees, but rarely receives kudos when things go right. This manager was freaked out at the thought of losing one of her best employees. And she took it out on me.
Calmly, I addressed this freaked out marketing manager and walked her through an assessment of whether we could or should try to save this employee. As we talked through the issues, one by one, she began to regain her composure and her ability to rationally assess the situation.
Because I had recently used our job descriptions to conduct an annual market pricing project for all jobs in our Company, I could easily refer to my spreadsheets to compare my data to the employee’s new salary offer.
My data showed that we were competitive in her base salary pay, but that she had more of an upside earnings potential at the new company given the structure of their variable pay plan.
As her manager and I talked through the issues, she realized that if she made this “superstar” a higher counter offer, it would throw the rest of her employees’ pay rates out of alignment with the potential of alienating them. Due to budgetary constraints, she couldn’t afford to give everyone in her department a raise simply because this employee had received a higher offer from a company in another industry.
That realization, coupled with the fact that the other employer recognized higher profit margins enabling them to pay their employees more than our company did, made her decide to accept the employee’s resignation without extending a counter offer.
Though she hated to lose one of her “superstars,” eventually she was able to gather and review the facts and consider all possible options before making a final decision. In this situation, having the market pricing data available for the jobs in the Sales & Marketing department was critical to gathering the facts in order to make a sound business decision. Without a quality job description, this information would not have been available.
